The Peak operates on the EOS (Entrepreneur Operating System) as outlined in the book Traction. Per the system, here is how we plan and set goals.

Step 1: End of Quarter Leadership Review

At the end of each quarter, the leadership team conducts their quarterly review meeting. In the meeting they will:

  1. Review last quarter’s rocks
  2. Bring over last quarter’s rocks not accomplished
  3. Scrap quarterly rocks no longer applicable
  4. Develop new rocks for the company and assign each leadership team member’s quarterly rocks

Step 2: Presentation of Rocks

“Once your vision is clear, you will set better Rocks. Setting these priorities becomes simple. Once you set the company Rocks and then the leadership team’s Rocks, you then communicate these Rocks to the entire organization so they can set theirs. This process creates alignment. The exact process for establishing Rocks as a team and then rolling out this process organization-wide will be explained in this chapter.”

At the next all hands after the leadership quarterly review, the leadership will present the company’s goals for the quarter along with the each of the leadership team’s individual goals.

Step 3: Team Review Meeting

Based off the company’s goals, teams will host their own quarterly review session. The meeting should be run by the departmental head. In attendance should be, the departmental team + the leadership team member responsible for the department (ex. Taylor in editorial, Alex in Account Management).

The agenda should be:

  1. Review the company’s 10 year, 3 year, 1 year and quarterly vision. Write down everything that needs to be accomplished in the next 90 days to accomplish the company’s yearly goals.
  2. With a list of items in front of you, discuss, debate and determine the most impactful priorities for the department. Make a decision on each one whether to adopt it, kill it, or combine it. Narrow it down to 3-7 departmental goals.
  3. Assign an owner for each of the departmental rocks. They will be responsible for driving these to completion.
  4. Each individual member decides their own rocks. Some of the rocks discarded in the second agenda item can be reintroduced individually. These rocks should move forward the departmental and company goals. Individuals should have 1-3 rocks.
